Introduction
On May 5, 2023, the Hakone Ropeway at Owakudani Station implemented a pioneering experiment with the digital ticketing system called 'VACAN Q ticket.' This initiative, led by Vacan Inc., aims to enhance visitor satisfaction by utilizing AI technology to visualize congestion and provide a platform that connects people and spaces gracefully. The main goal is to significantly shorten waiting times during peak hours and create more valuable sightseeing experiences for visitors.
Background of the Initiative
Hakone's Owakudani is known for its stunning volcanic scenery, delicious black eggs, and attractions like 'Chikyuu no Tani,' which recently reopened in April 2025. However, during busy seasons like Golden Week and autumn's leisure periods, long wait times at the ropeway station have been common, occasionally exceeding an hour. Previously, visitors were required to line up in a 'structured boarding' system. To enhance customer satisfaction and optimize the precious time visitors spend in Hakone, a system was needed that could transform waiting time from simply standing in line into an opportunity to explore the Owakudani area.
Implementation Details
To facilitate this new system, five Q ticket vending machines have been installed at Owakudani Station, managing ropeway rides to the Tōgendai area every 20 minutes. Visitors arriving at the station can issue a digital ticket for their desired return time, allowing a seamless travel experience.
How It Works

Time-slot Booking: By distributing tickets in 20-minute intervals, visitors can board the ropeway in as little as 10 minutes if they return at their designated time. This method allows guests to enjoy their time at Owakudani and free up precious moments that would have otherwise been spent waiting in line.

Multilingual Support: The system supports multiple languages, including Japanese, English, simplified and traditional Chinese, and Korean. Users can select their desired language from the UI, making the ticketing process smooth for international tourists. Furthermore, Thai language support will be available starting June, accommodating visitors from six different countries.
Outcomes and Future Prospects
The shift from a structured queue to a more flexible system has led to an observable enhancement in the way visitors utilize their time. Instead of spending long hours waiting, tourists can now leisurely explore the breathtaking landscapes and natural wonders of Owakudani. The introduction of the VACAN Q ticket has notably increased mobility in the area, improving the overall convenience and appeal of this renowned tourist spot. The success of this pilot project confirms the effectiveness of the new system in reducing the burdens of waiting times, allowing visitors to engage in shopping and sightseeing while waiting for their rides.
Moving forward, Vacan Inc. plans to further customize the service based on the insights gathered during the trial to prepare for a full-scale launch during peak seasons.
