Issues like long working hours and early morning shifts are commonplace, and the COVID-19 pandemic has exacerbated existing structural challenges such as rising raw material costs, increasing labor expenses, and food waste. Furthermore, rapid shifts in consumer trends—exemplified by the rise and fall of high-end bread, maritozzo, croissants, and donuts—create instability in profitability. The competitive pressure from convenience stores and large retailers compounds these challenges, pushing the entire bakery industry towards adopting sustainable and progressive business models.

With a philosophy of crafting 'delicious bread for the heart and body,' R Baker emphasizes the use of high-quality domestic rice flour to produce its signature chewy and moist breads. Among its flagship offerings is the 'Stretchy Croissant,' which features a unique texture combining the crispiness of a croissant with the elasticity akin to mochi, achieving over 5 million views on social media and selling out 5,000 pieces daily. Introducing 'Back to Winning Bakeries' Franchise Package



This franchise model aims to create a sustainable growth mechanism for smaller bakeries by focusing on four key pillars: 'Frozen Technology,' 'Rule Formation Strategy,' 'Killer Products,' and 'Creative Support.' The cornerstone is the 'Frozen Technology,' which utilizes a central kitchen (CK) opened by R Baker in March 2024. At its inception, there were 33 R Baker locations nationwide, delivering optimal frozen products according to each store's location, demographics, facilities, and skill levels. As the number of stores increased, so did the capabilities, enhancing production capacity by twofold, with approximately 20% of production managed through the CK.

The 'Rule Formation Strategy' entails structuring pricing, product composition, and sales methods that ensure enduring customer choice. By tailoring these rules to specific regions, the model enables some stores to adopt a two-day weekend, enhancing work-life balance. Furthermore, the 'Killer Products,' like the Stretchy Croissant, will see the introduction of derivative items, continuously motivating customers to return. Comprehensive support in event planning, promotional strategies, and social media design is also part of the 'Creative Support' initiative, aimed at boosting customer engagement.

Remarkably, the 'Back to Winning Bakeries' franchise package does not entail monthly royalties; instead, R Baker functions as a supplier by providing frozen dough and breads. This model significantly reduces raw material and personnel training costs, addressing one of the major challenges seen in typical franchise contracts: the burden of fixed expenses. The goal is to create products that are not only frequently purchased but also profitably sustainable, leveraging established methodologies for high reproducibility across various locations.

Launching Model Store for Testing and Verification



The R Baker Motoyawata location will serve as the inaugural remodeled store under the 'Back to Winning Bakeries' franchise package, with its name changing to 'Motopan, supported by R Baker.' This store will carry a wide array of freshly baked premium bread and an enticing selection of authentic pizzas, available at special prices on designated days. To facilitate real-time engagement, personalized social media accounts will be created to connect with the local community, contributing to increased foot traffic. The test and verification phase is currently being adjusted. Positioned within a residential area, the aim is to create a bakery that customers will want to visit multiple times per week and to establish a model that thrives even with a two-day weekend.
